A recent client project had a familiar AI scaling problem: they had multiple internal assistants in pilots, but every assistant had its own custom connector layer. Integrating one new system (Jira, GitHub, PostgreSQL, Confluence) meant repeating the same work across multiple codebases.
The result was predictable:
- Inconsistent auth behavior between assistants
- Different tool names and payload formats for the same operation
- No central audit trail for AI-initiated actions
- High maintenance cost whenever APIs changed
We replaced that model with an MCP gateway architecture: one protocol surface, centrally governed access, and reusable tool contracts for every assistant.
Why MCP Was the Right Fit
Model Context Protocol (MCP) gave us a standardized way to expose tools and resources to different AI hosts without writing host-specific glue code.
Instead of building "Assistant A to Jira", "Assistant B to Jira", and "Assistant C to Jira", we built:

That immediately changed integration work from duplicated implementation to reusable platform engineering.
Architecture: Gateway + Domain Servers
We used a split architecture:
AI Hosts (IDE assistant, ops assistant, support assistant)
↓ MCP client transport
Gateway (authn/authz, rate limits, audit, policy)
↓ routed tool calls
Domain MCP servers (jira, github, postgres, docs, internal APIs)
Gateway Responsibilities
- Identity mapping: Every tool call maps to an end user identity
- Policy enforcement: Role and scope checks before a call executes
- Schema validation: Reject malformed or out-of-contract payloads
- Audit trail: Full request/response metadata with correlation IDs
- Rate controls: Per-user and per-tool protection against runaway loops
Domain Server Responsibilities
Each domain server stays focused:
- Translate MCP tool requests to system-native API calls
- Return strongly typed responses (no ambiguous free-form blobs)
- Expose only business-safe operations
This separation kept the governance logic centralized and business adapters simple.
Tool Contract Design: Keep it Narrow and Explicit
Early prototypes exposed broad tools like run_sql and call_github_api. We intentionally replaced those with bounded operations:

Narrow tools gave us:
- Better permission boundaries
- Lower prompt ambiguity
- Easier reliability testing
- Safer production use
Security Model: Least Privilege by Default
We enforced least privilege at multiple layers:
- Gateway policy (who can call which tool)
- Server-side scope checks (what arguments are allowed)
- Destination API scopes (service account permissions)
Example guardrails:
- Ops assistants can query incident metrics but cannot mutate production config
- Support assistants can read ticket status but cannot transition issues to closed
- SQL tools only allow predefined read models, not arbitrary SQL execution
Observability and Incident Handling
MCP is only production-safe if behavior is observable. We instrumented:
- Tool latency by server and operation
- Success/failure rates by host and identity
- Validation failures (schema and policy)
- Downstream API error classes
When tool behavior degraded, we could quickly answer:
- Which assistant is affected?
- Which tool is failing?
- Is it policy, schema, auth, or downstream API?
That cut mean time to recovery dramatically compared to opaque "agent failed" logs.
What Changed in Production
After rolling out the gateway and migrating three assistants:
- New integration delivery time: 2-3 weeks -> 3-4 days
- Duplicated connector code: reduced by ~70%
- Unauthorized-action risk: reduced via explicit tool allowlists
- Incident triage time: reduced by ~45% due to central telemetry
Most importantly, product teams stopped asking "can this specific assistant connect to X?" and started asking "which MCP tool contract do we need for X?"
Lessons Learned
Standardize Names Early
Tool naming drift is expensive. We adopted a verb-object convention (jira_create_ticket, github_list_prs) and versioned contracts from day one.
Prefer Small Tools Over Smart Prompts
Trying to make one generic tool "smart enough" created edge cases and security gaps. More explicit tools gave better outcomes and simpler policy.
Governance Must Be Productized
MCP adoption accelerated once teams had self-service templates for adding new servers with built-in auth, logging, and validation patterns.
